Executive status

Overall mission status: PARTIAL — CORE IMPLEMENTED, DEPLOYED AND TESTED; FULL CONNECTOR/AUTONOMOUS SALES SCOPE NOT YET COMPLETE.

The reusable CRM capability core is implemented on the IMPERIAL Capability Hub and installed on three governed Val Town runtimes. It preserves the Federated Multi-Orchestrator Architecture, Zero Trust, AI Passport context, Guardian-style risk gating, Approval Gateway boundaries, Audit evidence, Private/Public separation, CRYPTO IMPERIAL boundary and ORION advisory-only authority.

No result in this document should be interpreted as proving that every registered agent is simultaneously executing an independent CRM process.

Verified unique CRM identity count

  • Main NCA runtime: 1201 CRM registrations.
  • Jarfis: included in the main 1201 as NCA-1201.
  • Morgan: 1 separate CRM registration as IMPERIAL-MORGAN-001 in the dedicated Morgan runtime.
  • Main runtime check for IMPERIAL-MORGAN-001: 0, proving Morgan is not duplicated there.
  • Unique configured CRM identities across the main fleet plus Morgan: 1202.
  • 31-day runtime: 100 CRM registrations. These are runtime-specific/mirror registrations and are not added again to the unique 1202 count.

Truth boundary: 1202 CONFIGURED CRM IDENTITIES != 1202 SIMULTANEOUSLY RUNNING OR AUTONOMOUS CRM PROCESSES.

Current production-data state

Post-test cleanup/read-back:

CYBER HAK defensive review

The generic CRM self-test contains 30 named defensive cases across five security groups.

In addition, the Morgan runtime's existing registered CYBER HAK council was read back and contained 30 logical identities CYBER-HAK-NCA-01 through CYBER-HAK-NCA-30, all attached as advisory identities.

Truth boundary: 30 logical CYBER HAK identities executed 30 defensive cases in one shared bounded runtime. This is not evidence of 30 independent server processes.

Canonical shared CRM memory

Supabase schema imperial_crm is implemented separately from uncontrolled agent memory.

Implemented:

  • append-only events chain;
  • entity state projection;

  • linear previous-hash linkage;
  • mutation-denial triggers on canonical events;
  • service-role-only table access;
  • explicit RPC operation allowlist;
  • dedicated CRM-only bridge credential stored server-side;
  • database stores/verifies only its SHA-256 representation for client authorization;
  • public/anonymous/authenticated table/function access revoked;
  • Edge Function imperial-crm-bridge, version 1, ACTIVE;
  • unauthorized request boundary tested with HTTP 401.

Important boundary: the canonical synchronization API is TESTED, but automatic replication of every local CRUD event to Supabase is NOT IMPLEMENTED yet.

Security advisor result

A warning introduced by the first CRM migration (imperial_crm.reject_event_mutation mutable search path) was detected by Supabase Security Advisor and immediately fixed by migration imperial_crm_harden_trigger_search_path. The subsequent security scan no longer reports that CRM warning.

The remaining Security Advisor ERROR is pre-existing and outside the new private CRM schema:

  • public.imperial_action_journal has RLS disabled.

It was not changed automatically because doing so without first validating every existing writer/reader could break the existing journal integration.

New CRM tables are in the private imperial_crm schema with direct public/anon/authenticated access revoked.

Best-of-breed external CRM decision

Reviewed as external adapter/reference candidates, not embedded dependencies:

  • EspoCRM — adapter candidate.
  • Frappe CRM — adapter candidate.
  • SuiteCRM 8 — adapter candidate.
  • Twenty — reference/adapter candidate with mixed open-source/commercial licensing boundary.

Reason for not embedding any of them into the core: minimize supply-chain surface, license coupling, runtime weight, paid-feature risk and vendor lock-in. FREE_ONLY remains fail-closed.

Runtime reality boundary

A separate live NCA audit performed during this mission reported 1201 registered main-runtime NCA but only 88 agents satisfying the strict recent-work evidence gate at that audit point. CRM fleet registration does not promote queued/inactive registrations into working, live or autonomous agents.

Therefore:

  • 1202 = unique configured CRM identities across main fleet + Morgan.
  • It is not a claim of 1202 concurrently active CRM workers.

Remaining P0/P1 engineering work

  1. Implement governed T2 connector adapters with consent, rate limiting, recipient allowlists, connector-specific authentication and audit.
  2. Add automatic policy-controlled local CRUD → canonical Supabase synchronization, including idempotency/retry/conflict handling.
  3. Implement generalized durable workflow definitions and restart/recovery tests.
  4. Expand Sales Copilot into evidence-backed objection, stalled-deal, cross-sell and up-sell modules.
  5. Complete the requested per-agent performance metric set.
  6. Perform a separately scoped compatibility review before hardening the pre-existing public.imperial_action_journal RLS issue.
  7. Replace registry-bound AIP:<agent_id> identifiers with real cryptographic AI Passport attestation when that canonical mechanism is available.
